first and foremost the rear wheels have to spin in order to engage the 4wd. If you try to stop one of the front wheels while you have it up in the air can you stop it by hand or is it really truly staying engaged? I would try that first...if you can stop the wheel by hand you dont have any issues.

if above doesnt work, then have you changed the hub fluid? try changing the fluid and that could also be an easy fix. if not then your going to have to pull apart the hubs and inspect the armature plates as well as the spring retainer on the clutch hilliard as described above

If I put it on the lift and put in gear (any gear) it starts out in 2 wheel drive but after 5-10 seconds it kicks in to 4x4. Any ideas ?

You basically answered your own question here. As was mentioned above, once the rear wheels detect some slip, the 4x4 system actuates.
